Coalfire needed every colleague to understand its new strategy and see their own part in making it happen.

Coalfire introduced a new strategy to transform how the business operates and serves its customers. But a company-wide transformation only works when the whole organization understands it, believes in it, and knows how to act on it.

The starting point was clear in the data. Before the workshops, only 42% of participants felt very or extremely confident describing the strategy or linking it to their own role.

The goal was to make the strategy simple, practical, and personal for hundreds of people across every function.

We brought the strategy to life through interactive learning, practical application, and champion-led action.

We designed an interactive two-hour workshop and delivered it to 856 colleagues across 11 online sessions. Each session translated the strategy into plain language, then worked through each strategic priority with live polls, quizzes and small-group breakouts. Every participant used a Playbook to build their own Strategy Contribution Map: a simple plan for how their role moves the strategy forward.

Next, we brought 106 colleagues together in person to build practical skills in customer conversations, value-based storytelling, and becoming trusted advisors. Through hands-on exercises and realistic customer scenarios, participants strengthened their ability to build deeper client relationships and deliver greater customer value.

Finally, we spent a half day equipping a small-group of Strategy Champions to lead, reinforce, and embed the strategy across the organization, building momentum for lasting change.

Key outcomes backed by data.

Confidence doubled. Before the online workshops, 42% of participants felt very or extremely confident about the strategy and their part in it. Afterward, 86% did. The in-person workshop scored even higher, with 4.7 out of 5 for enjoyment and 97% of participants learning something new they could apply to their role.

What started as a company-wide strategy document became something colleagues could understand, talk about, and put into practice, creating a foundation for lasting change.
